Heathrow - Euston 3 hours 40 min, landing to train

Possible by tube? Some are recommending the Express, but it almost seems the same once you add getting from paddington. How much time would it save to carry on rather than check?

In theory, yes - assuming you are travelling on a day that has no engineering works on the Heathrow branch of the Piccadilly line.

You should be all right, barring engineering works, as darren says - or late running flights. No need to shell out for the preposterously expensive HEX

would have liked to but we're spending a few days in London at the end—and flying to MAN was much more at time of ticket purchase, even factoring train travel.

One more question-- Quicker to go to Kings Cross/St Pancras and walk, or switch at Green Park for the Victoria line?

Not much in it. At Green Park it is a lengthy interchange which means it's easier and quicker to take the escalator up to the ticket hall (don't go through the barrier) and back down to the Victoria line platform. I would probably do this - the walk is straight forward but it's along a busy road without much to see other than the Gothic splendour of St Pancras and the new British Library.
