Combing Buckingham P. State Rooms & Changing of the Guard ?

I and my family would like to tour the BP state rooms on an August morning and then go outside to watch the Changing of the Guard, which I believe starts around 11:15. How early would we have to tour the palace in order to be done in time to witness the Changing of the Guard? I imagine the earlier the better, although I doubt we can get to BP before 0930. Is this early enough? Or would it be better to watch the Changing of the Guard and then tour the palace -- say at around 1230?

I never realized the logistics could be so tricky, so I want to get it right!

The website suggests 2-2.5 hours to tour the State Rooms and you end up by exiting a long way from the Palace. So probably not going to work with a 09:30 start.
