Napa Valley half day tour or hire car?

We are in San Francisco for 2 nights in August but only really have a day and a half to do things due to flight times.

I have booked the early bird Alcatraz trip for the full day we have and tossing up whether to do a half day tour to Napa Valley or just hire a car and drive ourselves?

Other alternative is to change the Alcatraz tour to the previous afternoon after we arrive in town at about 11am and then doing a full day napa valley tour the next day. But I really wanted to spend that afternoon exploring the city, bridge, cable car etc...

Or is this too much to ask and we would scrap the Napa Valley?

Most would suggest 3-4 days to see SF and at least a day to do a Napa Valley tour. Half day tour -- humm . without traffic it is a 2 or more hour round trip to the start of Napa valley -- more if you go further North so not sure what you can do or see in a half day tour to justify it.

If all you are interested in SF in in seeing Alcatraz, then sure you can spend the entire day to do Napa by car or via a tour == your call -- but don't drink and drive.

What half day tour are you considering? According to the website linked below, this is the only half day wine country tour and it goes to Sonoma, not to the Napa Valley.

Napa Valley is very pretty, but with your time frame I would save it for when you have at least a day with visits to several wineries. With only a day and a half in San Francisco you are not even doing that justice. Save Napa for another time, and do the best you can with such a short time in the city and come back to SF when you have time to really enjoy it.
